Wood Flooring MOQ Negotiation: B2B Buyer Playbook 2026

“The factory says MOQ is 1,000 square meters per SKU. My project only needs 600 for that design.” — if you’ve hit this wall, you’re not alone. MOQ walls kill deals every week. But most of them are negotiable, and the right approach gets you the product at a fair price without the factory losing money. Here’s the B2B playbook.

Why factories have MOQs at all

MOQ isn’t factory greed. It’s production economics:

  • Line setup cost — changing colors, widths, finishes on a production line takes 2-4 hours of downtime. Factories need a minimum run to amortize this.
  • Raw material minimums — veneer sheets, finishing chemicals, and click-lock hardware come in bulk. Below a threshold, you’d waste material.
  • QC ratio — inspection cost per m² drops sharply above 500m².

The typical stated MOQ of 1,000m² per SKU reflects these realities. But there are 5 legitimate paths to go lower.

Path 1: Mix multiple SKUs in one container

A 40’HQ fits ~1,800m² of engineered flooring. Most factories are happy to mix 4-6 SKUs in that volume, as long as the container is full. We accept 500m² per SKU minimum as long as total hits container capacity.

Real buyer scenario:

  • Project needs: 600m² Herringbone Oak + 400m² Wide-Plank Walnut + 800m² Laminate = 1,800m² total
  • Single-SKU MOQ would fail (all 3 SKUs below 1,000)
  • Mixed-container MOQ passes (each SKU ≥ 500)

Path 2: Stock + production combo

Many factories keep rolling stock of popular SKUs. Ask: “Which of these SKUs are in stock right now, and how much?” If the factory has 800m² of Standard Oak Natural already made, you can buy that 800 as-is (below MOQ, because production is already done) and combine with other produced-to-order SKUs in same container.

Path 3: Partial container with another buyer (LCL)

LCL (Less than Container Load) shipping splits one container between multiple buyers. Used to be complicated, but modern freight consolidators handle it routinely. Typical threshold: you need at least 15-20 cubic meters of cargo to make LCL economical vs full container.

Warning: LCL adds 30-60% to per-m² freight cost. Use it when small volume is unavoidable, not as default. For orders above ~800m², consolidating SKUs in one FCL is almost always cheaper.

Path 4: Accept slightly different spec for lower MOQ

If your design allows flexibility:

  • Standard plank widths (120mm, 150mm, 190mm) have lower MOQ than custom widths
  • Standard finishes (Natural, Smoked, Grey Wash) run off the line continuously — low MOQ
  • Custom colors, custom plank widths, or bespoke grading increase MOQ to 2,000-3,000m²

Specifying closer to factory’s standard catalog can unlock 30-50% MOQ reduction.

Path 5: Pay a small premium for sub-MOQ runs

If paths 1-4 don’t work and you truly need a custom SKU at low volume, some factories (us included) will do below-MOQ runs with a transparent premium:

3 questions to ask before accepting any MOQ

  1. “What’s your MOQ for mixed-SKU containers?” (often lower than single-SKU MOQ)
  2. “Do you have existing stock of this SKU, and if so how much?”
  3. “What’s the premium for a sub-MOQ run, and when does it become uneconomical?”

A factory that gives clear numeric answers to these is the factory to work with. Silence or vague answers = they’re playing MOQ as a bargaining chip rather than as real cost accounting.
